Adhesive is the least visible material in a shoe and one of the most consequential, both for the bond and for the people who breathe near it. Buyers increasingly ask for water-based systems. Here is what that request actually changes on the floor.
It is not a drop-in swap
Water-based adhesives are more sensitive to surface preparation and to what is already on the material. Roughing has to be right, contamination matters more, and some finishes and coatings need a primer that the solvent system did not. A trial on the actual material is not optional.
Drying is different too: longer flash-off, more dependence on temperature and humidity, and a line layout that has to give the bond the time it now needs. In a tropical wet season that is a real constraint, not a footnote.
The bond does not care about your calendar. It cares about surface, temperature and time.

What has to be proven
Whatever the chemistry, the pass mark is the same: peel strength tested against the buyer’s standard, on the exact material combination, at production speed rather than at sampling speed. A system that passes on a sample bench and fails in bulk has proven nothing.
The part nobody photographs
The strongest argument for moving away from solvent is not on the shoe, it is in the room. Lower solvent load means better air where people work all day, and that is worth the extra process discipline on its own terms.

If your programme requires water-based adhesive, say so before sampling rather than after. Retrofitting it into a confirmed construction is the expensive way to arrive at the same place.
